MASTER PROCESS DESCRIPTION
The VA Onboarding – Master Process is the standardized, end-to-end system used to recruit, vet, onboard, activate, train, and fully operationalize Virtual Assistants while protecting the company, clients, and internal teams.
This process is designed to:
Prevent poor hires from entering the system
Lock in legal, behavioral, and operational expectations early
Ensure all systems are built before Day 1
Validate access and readiness before work begins
Deliver structured training and compliance
Enable scalable growth without chaos
Each step is sequential, mandatory, and gated.
No step may be skipped, reordered, or partially completed.
PROCESS FLOW OVERVIEW
This process consists of six required steps, executed in order:
Step 1 – Recruit & Vet
Evaluate candidates before hiring through:
Skills and aptitude testing
Instruction-following assessment
English proficiency verification
DISC assessment
Structured interview
Gate: Only qualified candidates proceed to hiring.
Step 2 – Hire & Initiate Onboarding
Once the candidate is approved:
Confirm hiring approval and compensation
Complete and sign the contractor agreement
Create the HR record
Provide the Contractor Handbook and orientation materials
Collect required acknowledgments
Schedule the onboarding call
Gate: Required hiring documents and acknowledgments must be completed before full system setup.
Step 3 – Pre-Day 1 Setup
Prepare the VA's required systems and access before their start date, including:
Company email / Microsoft account
ClickUp
Hubstaff
Other role-specific tools
Credential/access delivery
Gate: All required accounts must be created and ready for Day 1.
Step 4 – Day 1 Activation & Training
On Day 1:
Verify access to all required systems
Confirm Hubstaff time tracking is working
Confirm ClickUp and other required tools are accessible
Resolve access issues
Review onboarding materials and expectations
Complete the onboarding call
Confirm all required documents and acknowledgments are on file
Assign training, videos, and initial tasks
Begin shadowing/role training
Gate: The VA must have verified access and complete required onboarding requirements before beginning live client work.
Step 5 – Payroll & Post-Onboarding Compliance
After onboarding:
Confirm payroll setup, rate, and time tracking
Monitor training and role readiness
Conduct early performance and compliance checks
Schedule 30/60/90-day reviews
Review system access and security
Transition the VA to regular operations once training requirements are met
Gate: VA is considered fully operational only after required training and readiness requirements are completed.
